What this action is and when to use it
Online self-directed training is structured learning that people complete at their own pace, usually through modules, videos, simulations, scenarios, job aids, knowledge checks, and practice tasks. It is best used when the change affects many people, the content can be standardized, learners need flexibility, or people need repeatable access to reference material. CIPD’s evidence review notes that digital learning can extend reach and flexibility, but should be matched to the organization’s need, the learning content, and the learner group [CIPD, 2021]. Use it during early readiness to build baseline knowledge, during implementation to prepare people for go-live, and during sustainment as refresher or onboarding material. Do not use it as the only support when the change is emotionally sensitive, highly complex, behaviorally ambiguous, or likely to trigger resistance. In those cases, pair it with manager conversations, coaching, office hours, peer practice, or facilitated workshops.
Preparation: inputs, stakeholders, materials, timing, and decisions needed
Start with the change impact assessment, stakeholder analysis, role impacts, adoption outcomes, and readiness risks. Key decisions include whether training is mandatory, how completion will be tracked, what score or activity demonstrates readiness, what managers must reinforce, and what happens when someone fails or does not complete the training.
Step-by-step facilitation guide
Confirm the adoption problem. Identify whether the gap is knowledge, skill, confidence, access, motivation, or resistance. Training is appropriate for capability gaps, but it will not fix unclear strategy, poor sponsorship, broken process design, or lack of consequences.
Segment the audience by role impact. Build different paths for heavy users, light users, managers, sponsors, support teams, and impacted-but-not-hands-on stakeholders. For resistant groups, include “why this matters,” local examples, and manager-led follow-up.
Design around real work. Use scenarios, system screenshots, decision points, practice exercises, and examples from the future process. Avoid generic “awareness” slides when the adoption need is behavioral.

Pilot before launch. Test with a small sample of each impacted role. Ask whether the content is accurate, usable, accessible, realistic, and sufficient to perform the new behavior.

Provide follow-up support. Self-directed learning requires motivation and structure. CIPD notes that online learners may face barriers such as platform unfamiliarity, self-management demands, isolation, and lower completion [CIPD, 2021]. Example: how this could be applied in a real change initiative
A company is replacing a manual purchasing process with a new procurement workflow. The change manager creates three self-directed learning paths: requesters learn how to raise and track requests; approvers learn decision rules and exception handling; managers learn how to coach compliance and resolve resistance. Each path includes a five-minute “why this is changing” module, a role-based simulation, a knowledge check, and a downloadable quick reference guide.
Before go-live, completion and quiz data show that approvers understand the system but struggle with exception rules. The change team adds a short scenario module and asks managers to review exceptions in team huddles. After go-live, adoption is measured through workflow usage, rework rates, cycle time, and help-desk themes.
Roles and responsibilities
The change manager owns the adoption objective, audience segmentation, readiness criteria, reinforcement plan, and measurement approach. The L&D lead or instructional designer translates role impacts into learning design. Subject matter experts validate process accuracy and examples. Sponsors set expectations and remove barriers. People managers reinforce completion, coach application, and surface resistance; Prosci describes people managers as communicators, liaisons, advocates, resistance managers, and coaches during change [Prosci, 2021/2025]. Common mistakes to avoid
The biggest mistake is treating self-directed training as a content upload rather than an adoption intervention. Other common errors include launching too early before the process is stable, using one generic course for all roles, measuring only completion, ignoring accessibility, failing to create practice opportunities, and leaving managers out of reinforcement. Another mistake is assuming online learning is automatically cheaper or better; CIPD cautions that effectiveness depends on design, support, relevance, and fit, and that digital learning may not always be cheaper once upfront investment is considered [CIPD, 2021]. Measures of success or adoption indicators
Measure at four levels: participation, learning, transfer, and business/adoption outcomes. Participation includes enrollment, completion, drop-off points, and overdue groups. Learning includes quiz results, scenario performance, and self-rated confidence. Transfer includes manager observations, correct use of the new process, reduced errors, fewer workarounds, and lower support demand. Adoption outcomes include usage rates, compliance, cycle time, quality, customer impact, employee experience, or benefit-realization metrics.
