Metrics in adoption assessments

An adoption metric is usually defined by four elements: the behaviour to be observed, the population and time window, the evidence source, and the success threshold. Assessments work best when they focus on behaviour change rather than attitudes, and when they avoid treating training completion as an adoption outcome. [3]

How practitioners build an adoption assessment

A practitioner typically develops an adoption assessment by deriving a small set of behavioural criteria from the future-state process design and then selecting measures that credibly evidence those criteria:

1. Define the behavioural finish line: State what “adopted” looks like for the role (one sentence) and what work is in-scope.

2. Choose primary and validating measures: Select one primary usage measure and one or two validating measures that indicate completeness or correctness.

3. Design the measurement method: Identify the data source and its limitations; event logs can support conformance checks and process-mining analyses in multi-system workflows. [4]

4. Set thresholds and embed into governance: Define the threshold and duration (for example, sustained for several weeks) and link results to coaching, process fixes, or system tuning.

Usage metrics

· Active usage rate: proportion of the population completing at least one core task in the period.

· Frequency: average or median number of core-task executions per user, distinguishing occasional from habitual use.

· Coverage: proportion of relevant work objects maintained in the new system (for example, opportunities or cases).

· Conformance: degree to which recorded event sequences follow the designed process, highlighting workarounds.

In complex workflows, process mining applies specialised algorithms to event log data to reconstruct how a process actually runs, which can support usage and conformance measures. [4]

Proficiency metrics

Proficiency metrics assess whether work is executed with acceptable quality and efficiency, including the ability to handle expected exceptions. They are distinct from training participation, which indicates exposure rather than capability. · Error and rework rate: share of transactions failing validation, rejected in approvals, or requiring correction.

· Task completion time: median or percentile time to complete core tasks under normal conditions.

· Exception handling: success rate on less-common but business-critical scenarios, measured via audits or structured simulations.

Linking adoption to project objectives

Adoption assessments are commonly reported as dashboards that separate usage and proficiency, show trends over time, and segment by role or team. When benefit KPIs are defined (for example, cycle time, conversion rate, forecast accuracy, data quality, compliance), adoption metrics act as leading indicators that explain whether the behavioural prerequisites for benefits are present. By expressing each metric as an observable behaviour with a threshold and time window, change teams can translate internal readiness measures into business-facing statements about whether the change is being used and whether it is being performed well enough to realise intended outcomes.
